Replacing five tools with one platform

The cost of a fragmented stack is not the licences. It is the time spent moving data between tools, and decisions based on figures nobody trusts.

Count the seams, not the licences

A typical agency with 1 200 units runs a CRM for acquisition, a management tool for leases, a spreadsheet for owner statements, a shared drive for documents and two or three portal back offices. Five systems, four seams.

Each seam requires a person. Someone exports, someone reformats, someone checks. This work never appears on a budget line, so it persists for years.

Consolidate in the right order

  • Portfolio and owners first: without a clean unit and owner list, nothing downstream is reliable.
  • Mandates second: they define what you manage and what you charge, so they unlock the money layer.
  • Contacts and CRM third: acquisition and demand pipelines on top of real properties.
  • Lettings and maintenance fourth: the daily operational load, once the base is trustworthy.
  • Finance, portals and the owner portal last, because they are only credible when the data underneath is correct.

Migrate in waves, never in one night

Big-bang migrations fail because the old system is still the only place where some information is held. Migrating per office or per owner group keeps a working fallback and gives the team time to validate the new records.

Plan data cleaning as a separate activity with its own owner. Around a third of the effort in a consolidation project is deciding which of two conflicting records is correct.

What to measure after consolidation

  • Hours spent producing owner statements per month.
  • Number of manual re-entries per week, counted over one week before and one week after.
  • Time between a signed mandate and a published listing.
  • Arrears identified in the first ten days of the month rather than at the end.
  • Number of spreadsheets still in circulation, which should trend to zero.

What not to consolidate

Statutory accounting, payroll and treasury stay where they are. So does any tool your team relies on that has a clean interface, for example a signature provider or a calendar.

The objective is one place for the operational truth, not a single vendor for everything.
